Retail Consulting

A local commercial presence in Croatia, without opening an office.

Not just market-entry advice. Meridian works as an ongoing local commercial partner for international manufacturers — assessing the market, prioritising retailers, preparing negotiations and staying on the account for as long as building your own Croatian office does not yet make sense.

Does this describe your situation?

  • You want to assess Croatia properly before committing budget to it.
  • You are ready to approach Croatian retailers but have no local commercial resource.
  • You already sell in Croatia and the market feedback reaching headquarters is thin or filtered.
  • Your distributor reports volume, but not what is happening in the category.
  • Annual negotiations are coming and nobody on your side knows the local benchmarks.
  • Opening a local office is not justified by the current size of the business.
  • You need one person who understands your product and the local retail context, not a call centre.
Our role

Your commercial function in Croatia — not a distributor, and not a one-off report.

Meridian works from experience on the buying side of a major Croatian retail chain: the typical criteria and commercial logic by which supplier proposals are assessed, and the elements that most often weaken a supplier's position before negotiations even begin.

For an international manufacturer that becomes an external commercial resource on the ground: market and category assessment first, then a continuing local role — retailer contact, negotiation preparation, account monitoring and regular reporting to headquarters in terms you can act on.

Goods, import, warehousing and logistics stay in your supply chain or with your logistics partner. We work on the commercial side of the relationship.

The starting point

First, a defined project: is Croatia worth pursuing?

A one-off assessment that ends with a written view. If the answer is no, you have saved the cost of finding out the expensive way.

  • Market and category assessment

Category review, competitor mapping, retail landscape, price positioning and shelf price architecture, and an assessment of where your product would realistically sit in the Croatian market.

  • Retailer prioritisation

Mapping the relevant chains and channels, assessing commercial potential per account, and recommending the order in which to approach them rather than approaching all of them at once.

The ongoing mandate

Then, a local commercial presence that stays with the account.

This is where most of the value sits. An assessment tells you whether to enter; the ongoing mandate is what keeps the business working once you have.

  • Continuous retailer follow-up and a local point of contact for your accounts
  • Account monitoring — performance, terms, and what the chain is likely to ask for next
  • Negotiation preparation for annual reviews, price changes and new listings
  • Regular market intelligence: store checks, competitor prices and promotional activity
  • Tracking category and competitor changes, including private label movements
  • Identifying account-level risks and opportunities before they become problems
  • Ongoing support on pricing, listings, promotions and assortment decisions
  • Commercial reporting to headquarters, in English, on an agreed rhythm
  • Meeting participation and local representation by written mandate
What you get

What headquarters actually receives.

  • A written assessment of the Croatian market for your category
  • A prioritised list of retail accounts with commercial rationale
  • Price and margin architecture from your ex-works price to the shelf
  • Commercial offers and listing arguments prepared in the format Croatian buyers read
  • Negotiation preparation with objective, acceptable range and limit
  • Regular local status reporting, in English
  • Independent market feedback that does not pass through your distributor

How an engagement typically runs

  1. 01Introduction — you describe the product, the category and what you already know about Croatia. No obligation.
  2. 02Market and category assessment — a defined project ending with a written view of whether and how Croatia is worth pursuing.
  3. 03Scope — if the answer is yes, we agree what the local commercial role covers and what stays with you.
  4. 04Commercial preparation — offers, pricing, listing arguments and negotiation preparation for the prioritised accounts.
  5. 05Ongoing local presence — retailer contact, account monitoring, market intelligence and regular reporting, reviewed annually.

Frequently asked

What manufacturers ask before starting

Are you a distributor?

No. We work on the commercial side — market assessment, retailer prioritisation, commercial preparation, account monitoring and local representation. Goods, import, warehousing and invoicing stay in your supply chain or with your logistics partner. If you need a distributor, we are not the right fit, although a clear commercial assessment usually makes choosing one easier.

Is this a one-off project or an ongoing arrangement?

It usually starts as a defined assessment and continues as an ongoing mandate. The assessment answers whether Croatia is worth pursuing; the ongoing mandate is what keeps accounts, terms and pricing under control once you are in. Both are possible on their own, but the second is where most of the value sits.

Can you guarantee listings with Croatian chains?

No, and be cautious with anyone who does. Listing decisions are made by each chain's buying team, and the criteria differ by chain, buyer and category. What we can do is make sure the offer reaching them is calculated, argued and presented the way they expect, and that you know your own limits before the conversation starts.

Do you already have relationships with Croatian buyers?

Commercial relationships matter in any market, but they are not what we sell. Our value is knowing the typical criteria and commercial logic by which offers are assessed — not brokering introductions, and not using confidential information. If what you need is someone to open doors, we are not the right fit.

We already sell in Croatia through a distributor. Is this still relevant?

Often more so. A distributor reports volume; it rarely reports what is happening in the category, how your prices sit against competitors on the shelf, or what the chain is likely to ask for next. That independent view, and the preparation that follows from it, is a large part of what this engagement provides.

How is this priced?

Pricing is defined once we understand the situation and agree the scope. A one-off market assessment and an ongoing local mandate are different pieces of work, so there is no honest figure to quote in advance.

Tell us about your product and the category.

After an initial review we will tell you whether Croatia is worth pursuing for your category, what we would do first, and what an ongoing local role would realistically cover.
